3-Way vs 2-Way Matching: What's the Difference?
Both protect you from paying the wrong invoice - the difference is whether you also confirm the goods actually showed up. Here's when to use each.
The Short Answer
2-way matching compares two documents before an invoice is paid: the purchase order and the invoice. If the price and quantity billed match what was ordered, it passes. 3-way matching adds a third document - the receiving record (goods receipt) - so you confirm the items were actually received in the quantity being billed, not just that the invoice matches the PO.
In one line: 2-way asks "does the bill match the order?" 3-way also asks "and did we actually get it?"
Side by Side
2-Way Matching
PO + invoice. Faster and lighter, but no proof of receipt. Best for services, subscriptions, utilities, and low-risk purchases where there is nothing to "receive."
3-Way Matching
PO + receipt + invoice. Confirms goods arrived in the quantity billed. Catches over-billing and short shipments. The standard for physical goods and higher-value spend.
How to Choose
- Buying physical goods? Use 3-way - verify receipt before you pay.
- Paying for services, subscriptions, or utilities with no receipt? 2-way is fine.
- Higher-value or higher-risk spend? 3-way, every time.
- Want speed on low-risk, low-value items? 2-way, with tolerances.
- Some teams add a 4th check (inspection/quality) for regulated or critical goods.
Why the Receipt Matters
The receiving record is the control that stops you from paying for goods that never arrived, arrived short, or arrived damaged. In procurement, the receipt is often driven by an advance ship notice (ASN) and confirmed at the dock. Without it (2-way), a supplier could bill the full PO even if only part shipped - and you'd pay it.
